Resumen : Resumen: Perfit es una empresa argentina con 10 años de vida, que ofrece un servicio integral de email marketing. Mediante una aplicación que permite crear y administrar de manera sencilla campañas de comunicación digital. Desde discrepancias entre sus líderes acerca de los componentes de su negocio, hasta la inexistencia de planes tácticos. La empresa logra sobrevivir y hasta crecer, en un entorno marcado por la transformación digital. Diferenciada por su propuesta de servicio al cliente, Perfit se enfrenta al desafío de adaptarse y reinventarse o aceptar una muerte lenta frente a un diagnóstico competitivo “preocupante”. La empresa presenta dificultades en la construcción e implementación de su estrategia empresarial por enfocarse en la operación diaria. Si bien los gerentes quisieran trabajar sobre el planeamiento estratégico, priorizan la gestión operacional, considerando que ésta repercute de manera directa en la supervivencia del negocio. En base al estudio y diagnóstico realizado, se sugiere un replanteo estratégico. Basado en defender su única ventaja competitiva y emprender un plan para construir nuevas ventajas que apalanquen su posicionamiento relativo. Este nuevo enfoque, comprende tres etapas. En el corto plazo se debe potenciar la ventaja existente, en el mediano plazo se deben desarrollar nuevos atributos demandados y en el largo plazo se deberán posicionar nuevas ventajas competitivas y redefinir su negocio. Otra intervención es la reestructuración, comenzando por reemplazar o fortalecer a su CEO. La ausencia de un Arquitecto al mando de la empresa derivaría en un planeamiento estratégico sin impacto y carente de crear valor a futuro. La gestión también necesita apuntalarse. Se recomienda tomar decisiones basadas en datos, a su vez se requiere implementar un instrumento alineador en el plano táctico, operativo y estratégico. El cuadro de mando integral, además de ser una fantástica herramienta de control de gestión, permite trazabilizar y clarificar la estrategia de una organización. Para que el cambio de gestión tenga el impacto deseado, es necesario modificar la cadena de valor de Perfit. Vinculando las actividades que generan valor y proponiendo nuevas actividades que desactiven la descoordinación e ineficiencia. III Finalmente se demuestra cómo el desarrollo de producto, permitiría captar nuevos clientes que hasta el momento no ha sido posible de satisfacer dada las funcionalidades disponibles
Abstract: Perfit is an Argentine company with 10 years of life, which offers a comprehensive email marketing service. Through an application that allows you to easily create and manage digital communication campaigns. From discrepancies among their leaders about the components of their business, to the absence of tactical plans. The company manages to survive and even grow, in an environment marked by digital transformation. Differentiated by its customer service proposal, Perfit faces the challenge of adapting and reinventing itself or accepting a slow death in the face of a "worrying" competitive diagnosis. The company presents difficulties in the construction and implementation of its business strategy because it focuses on the daily operation. Although managers would like to work on strategic planning, they prioritize operational management, considering that it has a direct impact on business survival. Based on the study and diagnosis performed, a strategic staking is suggested. Based on defending its unique competitive advantage and undertaking a plan to build new advantages that leverage its relative positioning. This new approach comprises three stages. In the short term the existing advantage must be enhanced, in the medium term new demanded attributes must be developed and in the long term new competitive advantages must be positioned and redefined your business. Another intervention is restructuring, beginning by replacing or strengthening its CEO. The absence of an Architect in charge of the company would result in strategic planning without impact and lacking in creating future value. Management also needs to shore up. It is recommended to make decisions based on data, at the same time it is necessary to implement an alignment instrument at the tactical, operational and strategic level. The integral scorecard, in addition to being a fantastic management control tool, allows you to trace and clarify the strategy of an organization. In order for the change in management to have the desired impact, it is necessary to modify the Perfit value chain. Linking the activities that generate value and proposing new activities that deactivate uncoordination and inefficiency. V Finally, it is demonstrated how the product development would allow to attract new customers that until now has not been possible to satisfy given the available functionalities.
